How We Cut Client Onboarding Time by 70% With One Workflow

--- A UK services firm was losing three days to manual onboarding. We rebuilt the process with AI automation — and got it under eight hours. ---

The Problem Nobody Talks About

Onboarding is where first impressions are made — and where most small businesses quietly bleed time. For one of our clients, a UK-based professional services firm, the process was eating three full working days per new client.

Forms sent manually. Chasing signatures via email. Data copied between systems by hand. Someone always had to remind someone else about something.

What Three Days Actually Cost Them

It wasn't just time. It was attention, morale, and revenue capacity. Every hour spent chasing a returned form was an hour not spent on billable work.

With a growing client base, the friction was compounding. The team was capable — the process simply wasn't built for the volume they were handling in 2026.

We were brought in to fix it. Here's exactly what we built.

Step One: A Single Intake Form That Does the Heavy Lifting

We replaced their scattered onboarding emails with one intelligent intake form. Built using a no-code form tool connected to their CRM, it captured everything upfront — contact details, service requirements, billing preferences, and consent confirmations.

Conditional logic meant clients only saw questions relevant to them. No confusion, no back-and-forth, no "sorry, we forgot to ask."

Step Two: Automated Document Generation

The moment a form was submitted, the workflow triggered automatic document creation. Welcome letters, service agreements, and data processing notices were populated with the client's details and sent for e-signature — without a human touching them.

This alone removed a full day from the process. What previously required a team member to draft, review, and send was done in under three minutes.

Step Three: CRM Population and Task Assignment

Once the e-signature was returned, the automation fired again. Client data flowed directly into the CRM, tagged and categorised correctly. A project was created in their task management tool. The relevant team member received a notification with everything they needed to begin work.

No manual data entry. No risk of a record being created in the wrong place. No delay between "signed" and "started."

Step Four: The Welcome Sequence

A personalised onboarding email sequence launched automatically — timed, relevant, and warm. The client received a welcome message, a summary of next steps, and a prompt to book their kickoff call, all without anyone at the firm having to write a word.

This part surprised our client most. They expected automation to feel cold. Instead, clients commented that the experience felt more considered than before.

The Result: From Three Days to Under Eight Hours

End to end, the new workflow took client onboarding from an average of three working days down to less than one. In most cases, new clients were fully set up, documented, and assigned within eight hours of completing the initial form.

The team reclaimed roughly twelve hours per week. That time went back into delivery and business development — not administration.

What Made It Work

No single tool was the answer. The power came from connecting the right tools in the right sequence: intake form, document automation, e-signature, CRM, project management, and email marketing — all talking to each other without manual intervention.

We used a combination of Make (formerly Integromat) and existing platforms the client already had. There was no need to rip and replace their tech stack. We worked with what they had and filled the gaps intelligently.

This Isn't a One-Off

We see this pattern repeatedly across UK SMEs — capable teams slowed down by processes that were built for a smaller operation and never updated. Onboarding is usually the clearest example, because the steps are predictable and the manual effort is obvious once you map it.

That predictability is exactly what makes it automatable. If you can describe the steps, we can build the system.

Could Your Onboarding Look Like This?

If your team is still chasing documents, copying data between systems, or manually drafting the same emails for every new client, you're spending time you don't need to spend.

We work with UK SMEs to design and implement automation workflows that are practical, affordable, and built around how your business actually operates — not a template that sort of fits.
